How AiSDR revived closed-lost leads with smart, AI-powered outreach

Most teams treat closed-lost deals like a dead end, especially when the reason is simply “unresponsive”.

We were no different. We never really spent much time on closed-lost reactivation since we didn’t see much hope there. After all, if they didn’t reply before, why would they now?

But then we put our product to the test. 

Our product’s grown a lot since we launched it, so we wanted to see what would happen if we tried to reactivate closed-lost prospects using AiSDR.

Would we be able to revive even the coldest leads?

Here’s how we did it.

TLDR

  • The goal: Reactivate closed-lost leads
  • The tactic: Create a campaign and sales persona targeting closed-lost leads
  • The result: 2 meetings from 138 ghosted leads

Step #1: Build a precise reactivation list

We didn’t send emails to every closed-lost lead in our HubSpot CRM.

Instead, we used AiSDR’s AI research engine to create a targeted reactivation list that prioritized relevance and timing.

Here’s how the process worked:

  • We pulled closed-lost leads from our HubSpot, focusing specifically on those marked “unresponsive”
  • AiSDR enriched each closed-lost lead with data from our past interactions, like emails, call scripts, and CRM notes
  • We scanned for recent updates about the lead’s company or role so that outreach stayed timely and relevant

This gave us a refined lead list with people who were previously interested, still relevant, and potentially re-engageable based on fresh context.

Step #2: Create a specialized sales persona

Once we had the list, we created a unique sales persona that outlined the messaging we wanted to emphasize. AiSDR then created and sent personalized reactivation emails based on that persona.

To keep messages from feeling like a generic mass blast, each email was:

  • Personalized with context from HubSpot and recent lead data
  • Written in my tone and style
  • Focused on new product value, namely what’s changed and why it’s worth a second look

Here’s an example of one of the emails that went out and successfully booked a meeting.

The magic of AiSDR is how it blends old data with fresh lead research, making each email feel human, natural, and relevant.

Step #3: Evergreen outreach with follow-ups & LinkedIn messages

This campaign is just getting started. Most leads haven’t even received their first follow-up.

But once we combine follow-ups with LinkedIn outreach, we should see even more engagement since few say “yes” after the first message.

Once the full sequence is live, this campaign becomes evergreen. And it will continuously reactivate closed-lost leads in a smart, context-aware manner that personalizes every touchpoint.

We just set it and scale.

Result

Here are the results after a week of running the campaign:

  • Total emails sent: 194
  • Leads engaged: 138
  • Positive reply rate: 2.17%
  • Meetings booked: 2

Most teams ignore closed-lost leads, assuming they’re a lost cause.

But closed-lost ≠ lost forever.

For high-consideration products, even a 1–2% reactivation rate can create massive pipeline value.

Sometimes it just takes the right nudge to reopen doors that seemed shut for good.
