Some AI SDR vendors promise to 10x your pipeline and never miss quota again. Others claim their AI handles 80% of your outbound so your team can focus on closing. 

The demos are convincing. But these numbers come from cherry-picked wins. Not from real team experiences.

Sales leaders evaluating AI SDRs have no realistic baseline to work from.

No published benchmarks. No honest picture of what reply rates and meeting volume look like in month 1 versus month 6. And no clear line between what the data can support as ROI and what requires inputs nobody is sharing.

How we collected the data

We went looking for the actual numbers.

The findings below are based on data from 75 companies and practitioners in SaaS, fintech, IT services, and other industries. Company sizes range, from early-stage startups to mid-market teams.

Importantly, none of them were cherry-picked.

One core finding emerges from all the data collected: What you get out of an AI SDR depends almost entirely on what you bring in. Solid fundamentals scale up, and so do broken processes.

What reply rates look like before AI SDR

Most teams implementing an AI SDR aren’t starting from zero.

They already run outbound. They have a CRM, a sequencing tool, and a process for building lists. 

So the problem isn’t that an outreach motion doesn’t exist. It’s that their outreach performs well enough to keep running but not well enough to scale.

Across the 75 deployments in this dataset, the typical performance before an AI SDR is: 

  • 1.5–4% reply rates 
  • 5–20 meetings per month 

By comparison, the market median sits at a 2.4% reply rate and 12 meetings per month.

The spread between 1.5% and 4% isn’t random. 4 factors explain most of the variance.

What happens by month 3

The first 90 days are where most of the performance lift shows up.

By month 3:

  • Companies hit a median reply rate of 6.8% (up 181% from the 2.4% baseline) 
  • Meetings per month reach 31 (up 158% from the 12-meeting baseline) 

This pattern holds across industries and company sizes, and there’s no segment that’s holding up all the others.

The spike happens because AI removes the friction that slows manual outreach down:

  • Research that took hours happens in minutes
  • Follow-ups go out without relying on anyone to remember
  • Sequences run without fatigue or drop-off

The entire motion strengthens all at once.

This lift also creates a decision point. The early weeks are about volume: getting the system running, seeing what lands, filling the calendar. By month 3, the calendar is fuller. 

But not every meeting is worth the time slot. 

Teams that build on the momentum are the ones that shift focus from “how many replies” to “which meetings are converting.” Teams that don’t make that shift later discover that activity went up while sales efficiency stayed flat.

How fast the first reply actually comes in

Traditional SDR workflows have a 2–3 week lag between “we need leads” and “first meeting booked.” 

List building, manual research, copywriting, sequence setup… Each step adds time before a single email goes out.

AI SDRs collapse that window. 

Once a campaign launches, 50% of successful deployments report the first positive reply within 24 hours. 83% report one within 48 hours, with the median being 30 hours.

The early lift came from removing friction: fixing deliverability, tightening the ICP, getting the handoff between AI and human reps to work. Once those get sorted, the easy wins are gone.

Moving forward, consistent maintenance and iteration move the needle. 

That’s why teams with strong month 6 numbers treat the workflow as an operating system rather than a launch project:
